Industrial AI is in the results phase
Carrier’s opening framing for the leadership audience:
“We really are moving into the results phases of industrial AI. This technology is available to everyone. So winners will be determined not by who has access to the technology, but whose organization adopts it faster in a way that actually helps its system.”
This is a direct industrial-AI restatement of Martin 2022’s planning-vs-strategy distinction at the technology level — technology access is the cost-side / control-side variable; adoption that helps the system is the strategic outcome.
Industrial AI definition (Carrier, after Nvidia / Jensen Huang)
“We’re basically including every type of measurement into optimizing a system. So video, predictive analytics, sets of sensors, LLMs, the whole package.”
Carrier credits Jensen Huang (Nvidia) with leading the transition to industrial and physical AI “more than ten years ago.” The current category is the integrated optimization of operating systems, not a single technology.
System understanding precedes optimization
“Before you can optimize and move to this magical world of industrial AI, we first need to understand our system.”
The load-bearing methodological move. Direct continuity with systems-thinking and explicitly with Sterman 2026’s open-loop vs feedback distinction — leaders who jump to AI optimisation without understanding their system’s feedback structure produce policy resistance.
The Heineken case study — agentic AI replacing a 6-hour changeover
The webinar’s signature worked example. Carrier and his students worked with Mexico’s largest brewery (Heineken). Diagnostic finding via system-dynamics-style time-delay analysis:
“They found that it took six hours to do a changeover, but there was only fifteen minutes worth of information. So just by building a relatively simple AI agent that when targeted could reach out and grab data from the machine, from the cloud, and also get it to the maintenance immediately, they were able to shrink that from six hours to fifteen minutes.”
Outcome: a million extra cases of beer per month.
The methodological observation Carrier makes about the case: “This is a relatively simple agent, but it actually changed the way the work is done, not simply improve the workflow.” — the BPR distinction (improve-the-workflow vs change-the-workflow) recast for the AI agent era.
Business Process Reengineering as the historical anchor
Carrier explicitly connects industrial AI agent adoption to Michael Hammer’s 1990s BPR thesis:
“To point out, Michael Hammer was an MIT computer science professor. So this beautiful principle still works when you go out to apply AI. And if you’re not thinking about using the technology to actually change your workflows, that’s probably why you’re only getting twenty percent of the value.”
The 20% figure is asserted, not quantitatively sourced in the webinar — practitioner heuristic.
Pick the right agent level — “there’s no reason to jump to a level five agent”
Carrier’s framework-in-passing for ai-agents / agent-harness selection:
“Find the problem, then pick the right agent you need to deliver the value. There’s no reason to jump to a level five agent when a simple rule-based agent will do. But if we do need large language models, which I’m now seeing very common, the ability to build an agent using a large language model is really where the next cutting edge is going to be in the next six months.”
The implicit agent-level hierarchy (rule-based → … → L5 with LLMs) is referenced but not formally specified.
Forrester’s missing-feedback-loops as the diagnostic
Carrier’s strongest connection to the MIT system-dynamics lineage:
“A key insight from Jay Forrester, who created the system dynamics group here at MIT — there were some missing feedback loops here. And that AI agent was designed to build a shorter, faster corrective feedback loop. That’s why the value was learned. So it’s not simply about building AI agents. It’s about using them to replace long, slow feedback loops with very fast ones.”
This is the operational restatement of Sterman’s “the world is feedback” claim applied directly to the AI-agent-design question — “what feedback loops does your system already have, which ones are missing, and where would a fast-feedback agent close the gap?”
John Seely Brown / Xerox copier-repair anecdote
Carrier uses the classic anthropological-research-on-tacit-knowledge case (John Seely Brown’s Xerox copier-repair-people study) to flag that AI agents need to be grounded in how the work actually happens, not just in the formal workflow — a brief callout, not a deep treatment.
Synthetic data for rare-event training
Worked example: syringe-defect detection in a high-quality manufacturing line.
“The process is so good — how could the system ever learn when defects are so rare? […] That defect was created by synthetic data. And that’s what allows us to train these neural nets very quickly without having to get hundreds of thousands of defects. Really spectacular example.”
Synthetic-data training as the workaround for the not-enough-real-defects problem in high-quality manufacturing.
Alarm-fatigue / data-overload cautionary tale
Carrier’s strongest counterweight to the get-more-data-always tendency:
“I worked at [a refinery] about fifteen years ago. Recently there was a tragedy where there were two fatalities and the system was completely overloaded with safety alarms so that the information flow actually ground to a halt. […] one onset email led to some of that tragedy. So as we start to jump into this exciting world about getting more data and getting better context so we can make better decisions, by using this OODA loop and system dynamics thinking, we’re going to realize what data we want, where does more data actually hurt us, and does it actually get us away from a culture of just large data lakes to a culture of collecting good data that’s leading indicators.”
The diagnostic move: leading indicators in a small set beat data-lakes-of-everything. Echoes Sterman 2026’s “system in the room” group-modeling discipline at the data-architecture level.
Rodney Brooks — “unbig” applied to robotics
Carrier walks the audience through Rodney Brooks’s trajectory:
- Sawyer (~2012) — “a pretty complex robot that can do all sorts of things and really flexible. It’s very general.”
- Brooks’s new company (2024) — “just simply moving materials back and forth in an intelligent way. […] Industry just needs something very simple robot that’s designed to do one specific task over and over again. That’s the one that’s having the impact.”
The lesson: in industrial robotics, fit-for-purpose beats generality. The same generalisation Brooks makes is paralleled by Andrew Ng in AI:
“A word from Andrew Ng, who’s a Stanford professor. Even he, after ten years, has said we need to unbig in AI.”
Carrier’s course explicitly teaches scoping down from big AI transformations into sequenced steps each with a measurable ROI.
Three diagnostic questions for industrial AI ROI
Carrier’s where to look for value checklist:
- Capital allocation: “Look at your capital allocation and see if people are trying to spend money when they shouldn’t be spending.” The Heineken-buy-two-bottling-lines pattern — buying capacity instead of fixing the system. (Direct parallel to Martin 2022’s planning-trap: leaders default to cost-side moves they control.)
- Poor information flows creating low utilisation: “Twenty percent extra capacity there if we had better information.”
- Variation in task duration: “In most places, there’s a lot of variation in how long it takes to do the same task — and that can result in a lot of value.”
Plus a fourth: start with safety cases. “If your organization has a safety case — a process or physical safety case — start there. Don’t worry about the ROI, because it will [come], right? Because safety will override ROI. But I guarantee you, if you take an unsafe process and you re-engineer it with some of these new technologies, you most likely will add an ROI because you just took a dangerous slow process and by using information instead of people to actually do that task, you’ve not only reduced risk but you’ve actually increased speed which is value.”
Adoption capacity, not technology, is the binding constraint
Carrier’s response to “who sets the limits of industrial AI evolution, human beings or AI?”:
“I’m going to give you a short term answer. Ten years, even five years ago, trying to use reinforced learning and neural nets and all those things — the technology and resources, I think that was the limiting factor. Today, you can get all the data you want. You can get all the compute power you want. These models have been built for you. So I think over the next three to five years, especially in existing industries, our ability to adopt and absorb the technology are going to be the limit. But longer term, that’ll be different.”
This is the directly-named version of the micro-productivity-trap thesis at the industrial-AI scale — task-level capability gains failing to translate to firm-level value, with the bottleneck explicitly identified as adoption capacity.
